Step 1: who is in the rotation
Everyone who can handle an emergency on their own: licensed, has the van stocked, lives within reach of your service area. Three people is the practical minimum; with two, each person is on call every other week, which wears thin fast.
Step 2: weekly or daily
| Rotation | How it works | Best for |
|---|---|---|
| Weekly | One person all week, hand off Monday 8am | Most small teams; easy to remember |
| Daily | Different person each night | Teams with heavy night volume |
| Weekday/weekend split | One person Mon-Thu, another Fri-Sun | Busy weekends |
| Fixed (one person) | Same person every night | Only as a stopgap: burnout risk |
Pick a handoff time when both people are working (Monday 8am, not Sunday midnight) so open jobs can be passed over in person.
Step 3: escalation
Decide what happens when the on-call person doesn't answer. A simple chain:
- Page the on-call tech. Wait 5 minutes for an accept.
- Page the backup (next in the rotation).
- Call the owner.
- If nobody accepts: tell the customer honestly and book the first morning slot.
More in escalation chains explained.
Step 4: what wakes someone
The rotation lives or dies on this. If the on-call tech is woken for drips, they'll start ignoring the phone. Write down your emergency list (see plumbing and HVAC examples) and make sure only those calls page anyone. Asking callers to agree to your emergency fee first filters further.
Step 5: pay
Common structures: a weekly on-call stipend plus overtime for call-outs, or a share of the emergency fee. Whatever you choose, make it worth carrying the phone. See on-call burnout in the trades.
Step 6: automate the page
The rotation only helps if night calls reach the right person without the owner relaying them. An after-hours line that knows the schedule pages whoever is on call:
Rotation: weekly, handoff Monday 8:00 · on call this week: Ana · backup: Mike
2:31am emergency (fee agreed) → paging Ana… no answer after 5 min
2:36am → paging Mike… pressed 1 at 2:37am

Three is a practical minimum, so each person is on call one week in three. With two, people burn out quickly.
Weekly or daily on-call rotation?
Weekly is simplest for most small teams: one person all week with a Monday morning handoff. Daily works when night volume is high.
What happens if the on-call tech doesn't answer?
